- Description: The same figure can read as improving, declining or ahead, depending on the comparison the report places beside it. That comparison may have been settled before the meeting began.

Numbers rarely arrive alone. They arrive next to a comparison, and that comparison may have been settled before the meeting began.

A retailer reviews the average basket value of a group of stores at the end of the quarter. The question in the room is simple: does this group warrant regional intervention next quarter?

The report shows one figure: €31.40.

Beside it, the report shows one comparison. Which one depends on how the report was built.

Version A shows the previous quarter: €30.90\. Basket value is fifty cents higher. The reading is stable, slightly improving. It may not call for intervention.

Version B shows the same quarter last year: €32.10\. Basket value is seventy cents lower. The reading is lower than a year ago. That may make intervention look more warranted.

Version C shows the average of comparable stores: €29.80\. Basket value is €1.60 higher. The reading is ahead of similar stores. Intervention may look less urgent.

Same value. Same decision. Same people, same meeting. Three different conversations.

None of the three comparisons is a target, and none tries to estimate what would have happened otherwise. Nothing had to be measured again. The store group, the calculation and the reporting level stayed fixed. What changed is which comparison the report placed next to €31.40.

The other two were not missing. They were still available in the retailer's data. They just were not in the room.

By the time the meeting starts, that choice may already have been made. Someone built the report, or inherited its template, and a comparison came with it. The room can begin interpreting the number without ever revisiting which reference was selected.

This is not an argument for a correct comparison. The previous quarter speaks to direction. Last year speaks to seasonality. Comparable stores speak to position, and even "comparable" is a choice: by format, by region, by size. Each answers a different question, and each supports a different reading.

Only one comparison needs to arrive with the number. The reference available for evaluating it may already be built into the representation before anyone starts reading.
